5 Steps to Build a Creative Team

A simple, repeatable system for busy founders who need content but don’t have time or resources.

Most founders we work with are juggling everything. Ads, shipping, support, planning next week’s sale, and somehow, also supposed to make more content.

Here’s what you can do instead:

Step 1: Find your first 3 creators today

Don’t overthink this. Your first creators can be real customers, friends, or people already following your brand.

Email or DM 3-5 engaged followers or customers and ask if they’d be open to filming a short video on their phone.

Step 2: Send them a brief that feels like a voice note

Most people don’t know what to say on video. Make it easy by giving a 3-line outline:

  • Start with the problem: “I always struggled with ___.”

  • Show the product + what changed: “Since using ___, things have been way easier.”

  • End with a personal note: “Honestly, I didn’t think it would work, and now I recommend it to all my friends.”

Optional: Add a note like “Just talk like you’re sending a voice note to a friend.”

We created a system that delivers 30 unique video ads in just 30 days, specifically designed to improve Meta ad performance and scale e-commerce brands. Watch this video to see how we do it.

Step 3: Make sure their video looks good

You don’t need 4K footage. You need clear, bright, and natural shots.

Give them these 3 tips:

  • Film during the day near a window (natural light = best light)

  • Keep the phone vertical (for TikTok, Reels, Stories)

  • Avoid loud background noise or music

That’s it. Nothing else is needed.

Step 4: Organize everything in one place

Once someone agrees to film, you want to make it super smooth for them.

Set up a folder with:

  • A short “read-me” doc (script outline + filming tips)

  • Example videos (you can use UGC from other brands you admire)

  • A Google Drive link where they can upload when done

Step 5: Build your lightweight creative team

Once you’ve tested a few creators, here’s how to turn this into a repeatable system:

  • Keep a spreadsheet of people who deliver great content

  • Batch requests (example: film 3 variations of the same video at once)

  • Reward consistency (free products, gift cards, or small payments)

  • Rinse and repeat every month

Within a few weeks, you’ll have a mini creative team that doesn’t need constant hand holding and actually loves your product.

You don’t need a full-time hire. You need the right system.
